The situation

When we started working with Pro Industrial Equipment, the business ran on people, not systems.

  • No structure. Nothing was automated or documented. Running the day-to-day took up the owner’s time, leaving none for growth.
  • Tariff exposure. 60% of revenue came from the US, right as US–Canada tariffs started changing. There was no way to know a product’s real cost after tariffs, fees and shipping.
  • Wrong prices at scale. Thousands of SKUs were listed with prices that were wrong or not competitive.
  • Reactive metrics. Late supplier orders, sync errors and unshipped orders were found after they had hurt Amazon account health.

Months 1–3

Bought back time

We tracked every task for a full week of peak season and scored each one on time and ROI. Each task was then sorted into automate, delegate or keep. That found 111 hours a month of manual work to take off the owner’s plate.

Months 4–5

Rebuilt pricing around true cost

  • Built a tool that keeps HS codes and tariff rules current for the full catalog, saving $10,000+ compared with hiring an outside agency.
  • Built a true-cost engine: every fee, tariff and shipping cost per SKU, recalculated automatically when tariffs or fees change, feeding the repricing strategy.
  • Repriced Amazon Canada and US with current, competitive prices: +541 Buy Boxes in 30 days.
Months 5–6

Made metrics proactive

We mapped the full order journey, from order to delivery, and every point where something can go wrong. Then we built alerts that flag problems the moment they happen: late supplier orders, in-stock items not shipped, inventory sync errors, billing issues and fraud risk. Policy violations, hundreds a month, are now sorted and fixed automatically.

Months 6–9

Automated operations

  • 80% of daily operations automated, with alerts covering 95% of daily problems.
  • Amazon FBA shipment prep went from 8+ hours and 10 spreadsheets to 10 seconds, with zero manual errors.
  • US customs manifests went from 30–60 minutes a day to fully automatic.
  • A daily true-profit dashboard now connects the ERP, ShipStation, Amazon, eBay and Shopify.
Months 7–10

Opened a new growth channel

We analyzed the market, shortlisted 200+ potential winning products and launched an Amazon FBA program, including cross-border shipping to the US.
